I Almost Lost a $9,000 Order Over a Single Word (and a CPAP Question)

Subject line: “New clinic setup – need full quote.” The body listed six items. Last line caught me off guard:

The Order That Looked Like a No-Brainer

The customer was a clinic group that handled medical, dental, and sleep services under one roof. One purchasing assistant consolidated their requests into a single quote. They wanted:

  • Infection control product for their treatment rooms
  • One dental x-ray machine with digital sensor
  • A one-paragraph explanation of how CPAP therapy works

Red Flag #1: “Coloplast Luja” Is Not Enough Information

I said to myself, “Luja is Luja, it’s in stock.” The customer, meanwhile, had a specific patient population in mind. They knew the French size their clinicians used. The purchasing assistant who sent the request assumed we’d match it.

We were using the same words but meaning different things. Discovered this when a nurse called a week later: “You quoted Ch 12. We ordered Ch 14. This doesn’t work.”

The Luja itself wasn’t wrong. The specification was. Coloplast’s product literature describes Luja as a compact intermittent catheter for women (coloplast.com), and it comes in different French sizes. One skipped line on a quote form made a $1,400 order useless.

It should have been a simple question: “Which French size do you need?” I didn’t ask it because I was in a hurry. A lesson learned the hard way.

Red Flag #2: “Infection Control Product” Is a Category, Not a SKU

Here’s what you need to know: the phrase infection control product means nothing until you know the surface, the device, and the workflow.

The clinic meant the disinfectant they’d use on their dental X-ray sensor and other clinical contact surfaces. I sold them our best-selling general-purpose surface wipe. Good product. Wrong match.

According to CDC’s Guidelines for Disinfection and Sterilization in Healthcare Facilities (cdc.gov, 2019), users must check the disinfectant’s label claim and the device manufacturer’s compatibility guidance. The sensor manufacturer’s manual listed specific approved products. Our wipe wasn’t on that list.

I said, “Infection control products are easy.” My new teammate heard, “No need to dig into compatibility.” Result: a $480 credit and an emergency same-day delivery.

The question isn’t whether you have an infection control product in stock. It’s whether that product is right for what the customer will touch.

Red Flag #3: The Dental X-Ray Machine I Didn’t Verify

The dental x-ray machine was the big-ticket item. The upside of quoting it was roughly $2,800 in revenue. The risk was freight and restocking if I got it wrong.

I kept asking myself: is $2,800 worth potentially $4,300 in fees and delay? The answer should have been obvious: ask the clinic. Instead, I opened the spec sheet for the unit we had in inventory.

The quote request said “dental x-ray machine.” No voltage. No configuration. No mention of whether the clinic’s exam room had a 220V line. I saw 110V on our stock unit and assumed that’s what they needed.

Three weeks later, their electrician discovered the unit didn’t match the clinic’s 220V circuit. The correction required an $850 voltage upgrade kit and a two-week delay.

This was the most innocent part of the request, and I’m glad I answered it carefully:

A CPAP machine delivers a steady stream of pressurized air through a mask. That pressure acts like an internal splint, keeping the upper airway open during sleep. It doesn’t breathe for you; it just prevents the airway from collapsing. The right settings depend on a sleep study and the patient’s mask interface.

According to the American Sleep Apnea Association (sleepapnea.org), CPAP is the most effective treatment for obstructive sleep apnea for many patients. I could explain that all day. The part I hadn’t learned yet was how to spot the underlying need: a customer asking “how does a CPAP machine work” might also need help translating vague product requests into specific requirements.

The Fallout

In one month, that order produced three problems:

Take it from someone who learned the hard way: an informed customer asks better questions and makes faster decisions. But it’s my job to ask the first question.

The Pre-Quote Checklist

After the third issue, I created a team checklist. Here’s what you need to know if you’re quoting medical equipment:

It sounds obvious now. That’s the thing about checklists: they turn embarrassing lessons into boring process.

Bottom Line

We’ve caught 47 potential errors using this pre-quote checklist in the past 18 months. That’s 47 patient-facing problems we never had to explain. I don’t know how many customers the checklist has saved. I do know it starts with the question I didn’t ask in March 2022:

“What exactly are you buying this for?”

So if you’re in procurement, don’t assume the words on a request mean what you think they mean. I’d rather spend 10 minutes asking a dumb question than deal with mismatched expectations later. Because the next time, it might not be a $2,500 mistake. It might be a relationship that doesn’t come back.
